I recored every hatch and the transom in my 20' sf. When I had good wood that was still attached to the skin I used a skill saw with the blade set very shallow, maybe 1/8 to 1/4 inch. Then I cut a checker board pattern in the good wood. With a screwdriver or a very small pry bar you can usually peel back some of the layers of the plywood. Then you can use a grinder with a 24 grit disk to remove the bulk of whats remaining. Be careful as the 24 grit disk is very aggressive. When you get close to the glass surface, switch to a less aggressive disk. I like 80 grit at that point. Hope this helps. There's really no easy way to remove all that wood.

I used 2 strips of plywood to make pads for the skillsaw to slide on. Set the blade 1/8' above the glass under the core.
Moved back and forth against the side of the blade. Easy and fast. Don`t go too deep.

i took will and sandys advice and used a circular saw to cut a checker pattern in the good wood. i used a rubber mallet and a chisel/prybar to get under the wood and get it off. next on the agenda is to use the sanding disc on the grinder to get the surface smoothed out. i also need to find a way to get the wood out from under the existing lip. im starting to think that my plan of saving the bottom skin is more work than its worth. suggestions are always welcome.

I did a much smaller repair for asoft spot on the floor of mine i measured about 2x 4 feet. I 1st cut the area around the soft area leaving a lip similar to yours. To dig out the wood under the lip I used a small electric chainsaw and carefully got 99% of the old stuff out. If you need I can come by and bring the saw to you. It worked pretty well
